Stop building mega checklists before retainer — RCIC intake

Stop building mega checklists before retainer — RCIC intake

You are not losing clients because your expertise is weak. You are losing them because the first email looks like homework for a job they have not accepted yet.

Direct answer

Phase 1 (pre-retainer / engagement): retainer agreement, ID, intake form, payment — short list. Phase 2 (post-retainer): program checklist (EE, spousal, PGWP, etc.). Hivi-X template switching supports this; a 40-page Word doc does not.

CICC Retainer Agreement rules typically require a written retainer that states scope and cost, provided preferably before work starts and no later than ten calendar days after beginning work, with a signed copy retained and confirmation of delivery kept on the client file. Client File Management typically expects you to open a client file when the retainer is signed. Mega document lists before anyone has agreed to scope fight those duties — they collect sensitive files without a clear engagement.

Skeptical buyer test: do you need software?

If your pre-retainer list is already under ten items and you activate a Google Drive folder only after signing, email is fine. Pay for Hivi-X when:

  • Coordinators accidentally send full EE lists to study-permit inquiries
  • Guest links get shared before retainer and you collect sensitive docs without agreement
  • You want a missing-item dashboard on phase 2 without rebuilding folders

Template structure that works

  1. Retainer pack (5–8 lines): agreement, ID, intake questionnaire, payment confirmation, delivery confirmation of the signed retainer
  2. Program pack (stream-specific): police cert, language, employment letter, etc.
  3. ITA rush pack (optional clone): 60-day subset for files that already have a base package

Build once in Hivi-X; clone per client. Stop customizing mega lists in Word every consultation.

Sensitive biometrics, police certificates, and full financial dumps generally belong after scope and retainer — unless your engagement letter expressly covers a paid eligibility review that needs those items.

Honest overkill line

Solo RCIC doing consults on Zoom with manual follow-up? A phased PDF you email manually is enough. Three coordinators and 40 active intakes? The hours saved on “which phase are we in?” usually exceed subscription cost.

Hivi-X does not generate retainer agreements, hold client trust money, or certify CICC compliance.

Frequently asked questions

How long should a pre-retainer RCIC checklist be?
Enough to open a defensible engagement: signed retainer (or clear path to one), ID, initial facts, payment record — often under ten items. Full program lists come after scope is clear.
Do clients need every police certificate before retainer?
Usually no. Request program-specific documents after you confirm eligibility strategy and signed agreement.
Can Hivi-X run two templates on one client?
Use a retainer/onboarding checklist first, then assign the program checklist when representation starts — avoids overwhelming guest upload on day one.
What if competitors send huge document lists?
Volume is not professionalism. Clear phased requests often convert better than a PDF that looks like a tax audit.
When is a mega checklist acceptable?
Corporate immigration with legal ops teams expecting RFP-style lists — consumer-facing GTA practices rarely benefit.
